How to Build a $100K a Month Online Fitness Coaching Business

Lawrence could sell. His fulfillment broke. Here is the plan I gave him to reach $100K in 100 days without wrecking client results.

Lawrence is a fitness pro who wants $100K in 100 days. That is aggressive. It is also doable.

His first attempt did not fail on sales. In a mastermind he closed about 75% to 80% on a $2K offer. It failed in fulfillment. Clients were unhappy because the first month of workouts was too long. One took about two and a half hours. He has since cut the videos down while keeping the key details.

Here is the plan I gave him.

The offer

Lawrence’s promise is instant relief and lasting results from chronic pain so clients can thrive. It is a four month program in four phases: Reset, Realign, Reinforce, Rebuild. Think physical therapy that progresses into fitness.

He fixes the pain first, then builds fitness so the client is less likely to get hurt again. After four months, clients move into a 6 or 12 month plan that adds nutrition and training.

The price is $2K. With his closing skill, that is too low.

Do the math backward

Here is what $100K a month looks like at his current price:

  • About 50 sales a month, fewer if some are recurring.
  • At about a 10% close rate after no shows and cancellations, that is about 500 calls.
  • If about 10% of leads book, that is about 5,000 leads.
  • At $10 a lead, about $50,000 in ad spend.

The real fix is raising the price point. The math gets much easier from there.

Start with boosted posts

Lawrence gets leads today from organic outreach in groups, comments and DMs. He wants paid ads because he hates manual messaging. Since he has boosted before, that is where I told him to start.

The KPIs to hit:

  • Profile view: $0.10 to $0.20.
  • Follower: $1 to $2.
  • About 30% of new followers respond.
  • 5% to 10% of responders book.
  • About 2 to 3 closes out of 7 to 15 calls.

So $1,000 gets about 500 followers, about 150 responses, 7 to 15 calls and 2 to 3 sales. At about $2,000 a sale, that is $4,000 to $6,000 in revenue and about $3,000 profit. Rinse and repeat.

How to diagnose a boosted post

A post that is too direct, like “looking for five people with sciatica who want it gone forever,” can drive costs up. A post that is too vague attracts people who will never buy. Lots of engagement from curious people often means very few serious buyers.

  • High cost per profile view or follower: ad problem, targeting or creative.
  • High response rate, low bookings: messaging problem.
  • Bookings but few sales: closing problem.

Check the KPIs every day. One bad day is not a trend. But a new boosted post with bad numbers right away rarely gets better. Cut it and try the next one. When one works, let it run.

Hire in order of the bottleneck

Hire for whatever breaks first, and outsource the least important tasks first.

  1. VA for outreach, sending the first messages. Pay about $5 to $8 an hour. At $3 an hour you get poor quality. I like Caribbean VAs, from places like Trinidad, for cultural fit and time zone overlap. But Lawrence should do outreach himself until he is overwhelmed, because he will be the best at it.
  2. Coach at around $20K a month, when fulfillment gets overloaded.
  3. Setter at around $30K to $40K a month, to take over messaging.
  4. Another coach and setter between $50K and $100K a month. Keep setters on six hour shifts, not twelve, so performance stays up.

Scale with DM retargeting

Boosted posts are cheap, but people do not reach out on their own, so you still need outreach. The next step is retargeting Instagram engagers from the last 180 days with DM ads that open a Messenger conversation. Those people are warmer than strangers.

Roughly $5K a month on boosted posts and $5K on DM ads can scale toward $100K. The full funnel is ad, training opt in page, video sales letter, calendar. People can also book straight from messages. Keep it simple.

Worst case, $30K on ads leaves $70K, minus about $20K for the team, so about $50K take home. Run efficiently and $60K to $70K is realistic.

Fix the funnel pages

Lawrence runs on Elite 360, but 100% of his traffic was going to one page. Here is what we fixed, starting with mobile:

  • Opt in page: remove extra padding to pull content above the fold, shrink the headline, make the headline and subheadline clear about what he does, keep the button visible, and make sure the next step button works.
  • VSL page: match the opt in headline exactly, cut extra text like “book your complimentary session,” show the video fast with the calendar right under it, and label it “free assessment.”

This funnel suits two step funnels and DM ads. For boosted posts, a thanks for following style page feels awkward because the visitor never asked for anything. The goal is booked calls.

The takeaway

  1. Start boosted posts now and track KPIs daily.
  2. Hire a coach around $20K a month.
  3. Add a VA, setters and coaches as the bottlenecks show up.
  4. Layer in DM retargeting once boosted posts work.
  5. Fix the pages so visitors book fast.

Hitting $100K in 100 days takes serious effort. The plan only works if you execute it every day.
